However, the success of this endeavor, measured not only in terms of on-time delivery, but more importantly in terms of stability, performance and end-user satisfaction, depends hugely on the thoroughness and comprehensiveness of the pre-implementation testing performed. Who is responsible for preparing the test plan, creating test cases, configuring environments, executing tests, reporting defects, verifying fixes and final acceptance? A clear division of responsibilities prevents chaos and ensures effective coordination of activities.
Comprehensiveness of test coverage - are we checking everything important?
Strategy alone is not enough - the key is to ensure that the actual tests implemented cover all relevant functional and non-functional aspects of the application, minimizing the risk of overlooking critical errors.
In the area of functional testing, ask yourself: have all key functionalities, user paths, use cases and business scenarios been identified and are they systematically covered with appropriate test cases? Both positive tests (verifying that the system works as expected with correct data and typical scenarios) and negative tests (checking how the system handles incorrect data, unexpected user actions or emergency situations) should be included. It’s also critical to have a robust regression testing strategy in place to ensure that newly introduced changes or fixes haven’t broken previously working functionality. Regression test automation is often key to maintaining efficiency here.
However, focusing solely on functional testing is a common mistake. Equally important, and often decisive for the success of an application in the market, are non-functional tests that verify the quality of the system’s performance in terms of performance, security, usability and other key attributes. Performance Testing: Are they conducted regularly and do they include different types of testing, such as load testing (Load Testing - verifying the system’s performance under expected, typical load), overload testing (Stress Testing - testing the system’s behavior under extreme load beyond normal operating conditions), endurance testing (Soak/Endurance Testing - checking the system’s stability during prolonged, continuous load), and spike testing (Spike Testing - analyzing the system’s response to sudden, short-term increases in load)? Do performance test scenarios reflect realistic user profiles and data volumes?

Performance Monitoring during Performance Testing: This is an absolutely key element that allows you to not only determine whether the system meets your performance criteria (e.g., response time of less than X seconds), but more importantly to understand why it performs the way it does. When performing performance tests, are detailed metrics collected on server resource utilization (CPU, memory, I/O, network), response times of individual application components, number and duration of database queries, system throughput? Are Application Performance Monitoring (APM) tools being used right at the testing stage to accurately identify bottlenecks and areas in need of optimization before they go into production? The lack of such monitoring means that performance tests only provide information about symptoms, not about the causes of problems.

Security Testing (Security Testing): Are regular vulnerability scans (vulnerability scanning) performed? Are penetration tests implemented for high-risk applications? Even the best-designed test cases and the broadest functional coverage can fall short if tests are performed on data or in environments that differ significantly from production realities. Therefore, it is critical to ensure the quality of these elements.
Is the data used for testing representative of production data in terms of structure, volume and variety? Using overly small, simplistic or unrealistic data sets can lead to undetected problems that will only become apparent with real-world workloads and data variation in production. If data copied from a production environment is used for testing, it is crucial to ensure that it is properly anonymized or pseudonymized to protect sensitive information and comply with data protection regulations (e.g., RODO). It is also important to ensure that test data is regularly updated and refreshed.
Equally important is the quality and stability of the test environment itself. It must be as close a replica of the production environment as possible in terms of hardware configuration, operating system versions, databases, application servers, network settings and integration with other systems. The test environment should also be adequately isolated so that testing does not affect other systems, while ensuring that other activities do not interfere with the testing process. Test automation - efficiency and repeatability in the QA process
In today’s fast-moving development environments, where the pressure to deliver new functionality frequently and quickly is immense (especially in agile and DevOps methodologies), manually running all the necessary tests becomes inefficient, time-consuming and prone to human error. Therefore, test automation plays a key role.
It is important to ask ourselves: what is the current level of test automation in our organization and is it adequate to the needs of the project and the expected frequency of deployments? Automation is particularly valuable for unit tests, integration tests and, most importantly, regression tests, which must be repeated regularly after every change in the code. It’s also worth considering automating some User Acceptance Testing (UAT) scenarios and UI tests, although the latter can sometimes be more complicated to maintain.
Are automated tests regularly run, preferably as part of integrated CI/CD (Continuous Integration / Continuous Delivery) pipelines, and are the results systematically analyzed and used to make decisions? Simply having automated test scripts is not enough - they must be actively used and be an integral part of the development process. The results of automated tests should be easily accessible to the entire team and provide a basis for quickly detecting and fixing regressions.
It is also important that the test automation strategy is well thought out and delivers the expected benefits in terms of time savings, increased test coverage and improved quality. Not everything can be automated and not everything is worth automating. It’s important to choose the right automation tools, ensure the right competencies in the team, and regularly review and refactor automated test scripts to make them maintainable and resilient to changes in the application.
Defect management and repair process - from notification to verification
Even the best testing processes will not completely eliminate the risk of errors. That’s why it’s crucial to have an effective and well-organized defect management process to ensure that all detected problems are properly addressed before deployment.
Does the organization have a clearly defined and consistently applied process for reporting, prioritizing, analyzing and repairing defects? Each detected bug should be precisely described (steps to reproduce, expected vs. actual result, environment, degree of criticality), registered in a dedicated defect tracking system (e.g. Jira, Bugzilla) and assigned to the appropriate person or team responsible for fixing it.
Are all reported defects systematically tracked and their status (e.g., new, in analysis, in repair, ready for re-test, closed) monitored and reported on an ongoing basis? Transparent insight into the status of defects allows you to assess the quality of the product at a given stage and to make decisions regarding, for example, the need to postpone implementation.
In the case of high-criticality defects or frequently recurring problems, it is worth asking: is Root Cause Analysis (RCA) of these defects being performed? Understanding why a defect occurred not only allows you to fix it effectively, but also to make improvements to your development or testing processes that will prevent similar problems in the future.
A rigorous process of re-testing and verification of patches is also extremely important. Each fixed defect must be re-tested to ensure that the fix is effective and has not introduced new, unexpected problems (so-called confirmation and regression tests around the fix). Only after successful verification can the defect be closed.
Readiness for implementation - final verification and decision-making (Go/No-Go)
The last but extremely important step before a planned deployment is to formally assess the product’s readiness for release and make an informed decision to launch it on a production environment.
Ensure that all planned test activities within the pre-implementation cycle have been fully executed, and the results have been analyzed and documented in detail. Has the intended test coverage been achieved? Have all acceptance criteria been met?
